Product-signal expansion engine

Usage, billing and support signals become account scores in the CRM. An LLM writes the "why now" for each account, and owners get a ranked list with a suggested play for expansion or save.

1Is this my problem?

Usage data that shows who is ready to expand or about to churn lives in the warehouse, not in front of the account owner.

You'll recognise this if…

  • Expansion comes from customers asking, not from you spotting it.
  • CSMs learn about churn at renewal time.
  • Sales and success argue about which accounts matter.
Cost of doing nothingYou miss expansion revenue and lose accounts that showed warning signs months earlier.

Limits and when not to build it

Skip if you have under ~100 accounts (owners already know them) or no reliable event tracking.

Guardrails it needs

  • Metric definitions agreed with product first.
  • Explanations must cite the data.
  • No automated customer emails from risk scores.

3How does it work?

The agency builds you one internal tool, Expansion Radar, that runs the whole process. Watch it work on a sample case:

Maturity ladder

What each level adds. Most teams start at level 1 or 2 and climb. Highlighted: where this build sits.

  1. Level 1Basic automation

A monthly usage report to CSMs.

  2. Level 2AI-assisted

An LLM summarises usage changes per account.

  3. Level 3Autonomous agent

Scores combine usage, billing and tickets; an agent explains "why now" and alerts owners.

  4. Level 4Self-learning system

Outcomes of each alert re-weight the signals quarterly.

Questions

What is the product-signal expansion engine?

Usage, billing and support signals become account scores in the CRM. An LLM writes the "why now" for each account, and owners get a ranked list with a suggested play for expansion or save.

Who is this for?

Product-led or hybrid SaaS with self-serve sign-ups, 500+ accounts, product analytics in a warehouse, and a sales or CS team. Typical from Series A.

When should we not build it?

Skip if you have under ~100 accounts (owners already know them) or no reliable event tracking.

How does it improve over time?

Each alert records what happened next (expanded, churned, ignored). Every quarter, scores are compared with outcomes and signals are re-weighted; signals that never predict anything are dropped.

What keeps it safe?

Metric definitions agreed with product first. Explanations must cite the data. No automated customer emails from risk scores.

Who runs something like this?

Seen in the wild: Hightouch customer story: Zeplin; Pocus: HubSpot's product-led sales strategy; n8n template #21125: customer health from Stripe, Zendesk, OpenAI, HubSpot.

What does it cost to build?

Our rough estimate for a first production version with an agency: $15k–$45k over 6-12 weeks, plus tool and model usage.
